You probably already know what it is. The conversation you haven't had. The application you haven't submitted. The idea you've researched to death. The appointment you keep meaning to make. The decision that somehow keeps moving from this week's list to next week's list. You haven't forgotten about it. That's the problem. You're still carrying it. And carrying something has a cost. π― THE MOMENTThere's a strange thing that happens when we delay something we already know matters. At first, waiting feels like relief. "I'll deal with it tomorrow."
Nothing exploded. Nobody got hurt. You bought yourself another day. Except you didn't really buy anything. Because tomorrow arrives...and the thing is still there. Only now you've thought about it twelve more times. You've rehearsed the conversation in the shower. Imagined how someone might respond. Found three new reasons the timing isn't right. Maybe even convinced yourself that more research will finally make the decision obvious. The action didn't necessarily get harder. Carrying it did. That's Action Debt: The emotional and energetic interest that accumulates when we repeatedly delay an action we already know matters. And just like financial debt, the original balance isn't always what gets you. It's the interest. β‘ QUICK SPINMost people think waiting buys them time. I think it charges interest. The difficult conversation becomes heavier. The decision feels bigger. Uncertainty gets louder. Your imagination fills the space where reality should be. And here's the part we miss: Action Debt doesn't only steal time. It steals presence. You're sitting at dinner, but part of you is somewhere else. You're in a meeting, but that unresolved decision is humming quietly in the background. You wake up at 2:13 a.m., and suddenly your brain has decided this is the ideal time to revisit your entire life strategy. Fun! The thing hasn't happened. Yet you're already spending energy on it. Waiting isn't neutral. π οΈ MY TURNI've paid plenty of this interest myself. About fifteen years ago, Paula and I were living in Chicago when someone I had just met a few minutes before said something to me at a party: "Adam...you should start a podcast." I laughed. But I loved the idea. And then I proceeded to do absolutely nothing about it. Not for a week. Not for a month. For years. Life happened. Work happened. Promotions happened. There was always another project, another priority, another perfectly reasonable explanation for why now wasn't the time. Then, roughly a year ago, I finally launched "Is Anything Real?"β And what has happened since is pretty wild. I've talked with founders, bestselling authors, elite athletes, psychologists, adventurers, and leaders I never imagined I'd meet. I've built friendships. Found new ideas. Had doors open that I couldn't have planned for. Which eventually led me to an uncomfortable question: If roughly one year of action created this much...what did all those years of waiting cost me? Here's where I want to be careful. I have no idea what would've happened if I'd launched the podcast back then. Maybe it would have taken off. Maybe twelve people would have listened, and eleven of them would have been relatives. Maybe I wasn't ready yet. That's not the point. Action Debt isn't an invitation to punish yourself over some imaginary alternate life. It's an invitation to notice what continuing to wait is costing you now. That's a very different question. π THE BACKUPI see this constantly in conversations with founders and executives. They'll describe the underperforming senior leader. The board conversation they've been avoiding. The strategy they no longer believe in. The boundary they know needs to be set. Then we'll talk for a while, and something becomes obvious: They often don't need another answer. They already know. What they need is movement. Because delaying action creates its own strange feedback loop. You wait because you're uncertain. Waiting gives your imagination more time to manufacture possible outcomes. Those outcomes create more uncertainty. So you wait some more. Pretty soon, you're not responding to reality anymore. You're responding to a story you've been rehearsing. And sometimes there's an even deeper layer. We're not afraid of the action itself. We're afraid of what the action might mean about us. If I leave, who am I without the title? If I launch, what happens if people judge it? If I have the conversation, what kind of leader does that make me? If I finally try, I lose the comfort of saying I could have. That's why Action Debt isn't really a productivity problem. It's an agency problem. π οΈ THE SYSTEMSo how do you know whether you're accumulating Action Debt? Start with an important distinction: Not all waiting is debt. Sometimes waiting is strategy. You need more information. Conditions genuinely need to change. Another person needs time. You're deliberately choosing not yet for a reason you can clearly articulate. That's different. Action Debt begins when you already know the next honest step...and keep negotiating with yourself about taking it. When that happens, I like two questions: 1. Has waiting actually made this easier? And then: 2. What's the smallest honest action I can take today? Not: How do I solve everything? Send the email. Schedule the conversation. Write the first paragraph. Make the appointment. Ask the question. Put 20 minutes on the calendar. Because clarity doesn't always create action. Very often...action creates clarity. π‘ THE SHIFTWe tend to think action creates risk. But there's risk in waiting, too. Every day we postpone the conversation, delay the decision, or avoid the first step, we give imagination another opportunity to outrun reality. Worst-case scenarios multiply. Imaginary conversations get rehearsed. The decision grows teeth. Until eventually we're no longer avoiding the action. We're carrying the weight of waiting. And that's the shift I want you to notice: Action Debt isn't the cost of what you haven't done.
It's the cost of continuing to carry what you've already decided.
Action won't eliminate uncertainty. But it does something waiting can't: It gives reality a chance to replace imagination. βοΈ THE INTEREST CALCULATORBefore you move something to "next week" again, run it through these questions:
And one more: If nothing changes for another year, how will I feel about choosing not to move today? That's not a guilt question. It's an agency question. π€ YOUR TURNGo back to the thing you thought about at the beginning. You know which one. Don't finish it today. Don't blow up your career. Don't launch the company by dinner. Don't send your boss a resignation email because some guy named Adam wrote an energetic newsletter and it landed in your inbox on Monday morning. π Just identify the next honest move. Maybe it's five minutes. Maybe it's one phone call. Maybe it's finally putting the conversation on the calendar. Then notice what happens to your energy when the thing you've been carrying finally begins to move. Momentum doesn't require a giant leap. Sometimes it starts with a half-step. π LET'S TALKLeadership asks us to make hard decisions. But I increasingly think the heavier challenge is something else: Acting on the decisions we've already made. Because every day we knowingly delay what matters, we aren't only spending time. We're spending attention. Energy. Presence. And little by little, agency. Every meaningful action you knowingly postpone leaves a little piece of your autonomy sitting in tomorrow. And tomorrow already has enough to carry.
